Small ball in the NBA: what the lineup really trades

A coach pulls his centre with seven minutes left in a playoff game and does not send another one in. The commentary calls it going small, and the phrase does the idea a disservice, because nothing about the decision is really about height. Two of the five men still on the floor might be six foot eight. What has changed is not the tape measure. It is that every one of the five can now be asked to guard anybody, and every one of them has to be guarded out to the three-point line.

A small ball lineup in the NBA is a trade, and it is a specific one: rim protection and rebounding position, given up in exchange for switchability and spacing. That is the whole transaction. Whether it wins is not a question about the philosophy. It is a question about what the other team has, because the trade is priced entirely by what the opponent can punish.

The mistake most arguments about it make is treating small ball as a style that is either correct or incorrect. It is neither. It is a lever, it has a cost that shows up immediately and a benefit that shows up in the shape of the defence, and a coach who pulls it against the wrong opponent gets buried.

What a small ball lineup actually gives up

Start with the losses, because they are the concrete half and the half that is easiest to see on television.

Rim deterrence, which is not the same as shot blocking. A large, mobile centre standing near the basket changes shots that he never touches. Drivers pick the ball up early, guards throw floaters from twelve feet rather than laying it in, and cutters who would otherwise arrive at the rim take an extra dribble to reset. The blocked shots are the visible part of the job and much the smaller part. The rest is a tax on every attempt that comes into the paint, collected without contact. Remove the man and the tax stops being collected, which means a drive that used to end in a contested floater now ends in a layup at the same instant it always did.

Vertical contest at the point of the shot. Even where the shot goes up anyway, the height of the contest matters. A defender who arrives at the same time but nine inches lower is not making the same play. He is more likely to foul, because he has to reach rather than rise, and he is more likely to concede an and-one.

Defensive rebounding position. This is the loss people quote and it is worth being precise about why it happens. A defensive rebound is won by the man who occupies the space the ball will land in, and occupying that space is a matter of position, mass and timing, in that order. Small lineups usually lose the mass and often lose the position too, because a switching defence scrambles assignments and leaves a guard responsible for boxing out somebody nine inches taller who has a running start.

Offensive rebounding, which is the loss nobody quotes. Going small costs second chances at both ends. Teams accept this more readily because they are usually retreating rather than crashing anyway, but the points are gone all the same.

The ability to be attacked in the post without consequence. A conventional centre is a deterrent to post play in the same way he is a deterrent to driving. Take him off and a patient offence can simply throw the ball to its biggest player near the basket, every time, with no scheme required.

Here is what those five losses have in common. Every one of them is a loss of the ability to absorb an attack with one man. That is what a good centre is: a single body that solves several problems at once, so the other four are free to do their own jobs. Taking him off does not just remove his production. It puts his workload back onto everyone else.

Four provisions from the NBA rulebook, none of them invented. Each one sets a hard limit that the rest of this article runs into.

That second number is the one that makes the whole argument possible, and it deserves a sentence on its own. The defensive three-second rule means a defender cannot simply park under the basket. He must be actively guarding an opponent, which means the offence can pull a rim protector away from the rim by putting his assignment on the arc. Without that clause, small ball would be answered by leaving a seven-footer in the paint permanently, and the conversation would be over.

What the lineup buys: five switchable defenders and five shooters

The gains are less photogenic and they compound.

Every screen becomes worthless. This is the big one. A ball screen works by forcing two defenders to make a decision about one ball, and every decision available to them concedes something. If all five defenders can guard all five attackers, the decision disappears: they trade assignments, nobody helps, nobody rotates, and the offence has spent four seconds and a screener to arrive exactly where it started. The mechanics of what a screen is trying to create are worth reading properly, because the pick and roll is the action the entire modern game is built to run and to stop, and a lineup that can switch it without cost has taken the sport's default play off the table.

Rotations stop being necessary, so they stop being wrong. Most points conceded by a good defence are not conceded by the first mistake. They are conceded three passes later, by a defence that is a man behind because somebody had to help. A unit that never has to help is never behind, and the difference is not one contested shot. It is the whole chain of consequences that follows one.

Five shooters on the floor removes the free defender. A non-shooter lets his defender stand several feet off him with one foot in the paint, guarding two things at once at no cost. That defender is, in effect, a sixth man the defence has been handed for nothing. Five shooters take him away. The arithmetic underneath this, and why a shot from two feet further out can be worth more than a shot from closer in, is a subject of its own, and the three-point line's effect on the geometry of the floor is the reason small ball became viable rather than merely fast.

The offence can attack the opponent's slowest man on demand. Switching cuts both ways. A team that plays five switchable defenders is usually also a team that can hunt a switch at the other end, screening repeatedly until the opponent's centre is isolated twenty-five feet from the basket with a guard in front of him and a shot clock running down.

Pace. Fewer contested rebounds and more long ones means more possessions start in transition, which is where the most efficient shots in basketball live. The gain here is real and often overstated, because a small lineup that does not actually get stops does not get to run.

There is a version of this argument that goes wrong immediately, so it is worth killing. Small ball is not about putting short people on the floor. A lineup of five six-foot-two guards is not switchable, because a six-foot-two defender switched onto a six-foot-ten scorer is not guarding him, he is standing near him. The unit that works is usually made of large wings: men tall enough to contest a shot and mobile enough to slide with a guard. Height is not the variable being traded away. Specialisation is.

Worked example: pricing the trade in points

The honest way to argue about this is to put numbers on both sides and see how close it is. Everything in this section is invented, chosen to be round, and labelled as such. It reports no team, season or player.

Take a team that replaces its conventional centre with a forward and puts four shooters around him.

On defence, say the conventional lineup secures 75 of every 100 available defensive rebounds and the small lineup secures 69. Over 100 opponent misses that is six extra second chances handed over. Price a second-chance possession at 1.10 points in this example, because the defence is out of shape when it starts, and the cost is 6.6 points per 100 opponent misses.

On offence, say the conventional lineup grabs 28 of its own 100 misses and the small lineup grabs 22. Same six possessions, same price, another 6.6 points gone.

Scale that to a realistic game and the numbers stop looking alarming. If each side misses around fifty shots, the rebounding loss is roughly three possessions each way, and around six or seven points across the whole game. That is a genuine cost. It is not the catastrophe the phrase "you cannot rebound" implies.

Now the other column. Say the spacing gain adds five points per 100 possessions to the offence, because the fifth defender can no longer sit in the gaps. Say switching everything removes three points per 100 from the opponent's offence, because the screens that used to produce advantages now produce nothing. Say the lost rim protection gives four points per 100 back, because drives that were deterred now finish.

Add it up. Eight points of gain, nine points of cost, net one point per 100 possessions against.

Look at how close that is. One point per 100 possessions is inside the noise of almost any measurement, which is the actual finding: the small ball trade is nearly a wash on average, and therefore decided entirely by the specifics. Change any one of those four invented numbers by two points and the sign flips. A team facing an opponent with no post scoring and a non-shooting centre will find the gains larger and the costs smaller. A team facing a genuine low-post threat with an offensive rebounding forward next to him will find the reverse.

That is why the argument never resolves. Both sides are describing real games, against different opponents, and treating a matchup-dependent result as a general one.

The centre who cannot be played off the floor, and the one who can

Every discussion of small ball eventually becomes a discussion about one particular player: the opponent's centre. There are two tests, and a big man has to fail both to be unplayable.

Test one: can he punish a smaller defender? Not can he score in the post in a vacuum. Can he score against a specific smaller man, quickly enough that the possession does not die, and reliably enough that the defence has to send a second body. The reliability matters more than the raw scoring, because the point of a post-up against a mismatch is rarely the two points. It is the help it forces, and the shooter that help leaves open.

Test two: can he survive being attacked on the perimeter? When the small team has the ball, it will screen for the sole purpose of getting the ball handler switched onto him. He then has to stay in front of a guard for several seconds, twenty-five feet from the basket, without fouling, with no help arriving because everybody else is attached to a shooter. This is the harder test and it is the one that ends careers.

A centre who passes both is not merely playable against small ball. He is the reason small ball loses, because he wins the possession at one end and refuses to lose it at the other. A centre who fails both is a five-man problem, and no scheme fixes him, which is why coaches sit players they are paying enormous sums to play.

The interesting cases are the ones who pass exactly one test.

A centre who scores over smaller men but cannot switch is a two-way trade rather than an answer. The offence gains what the defence loses, roughly, and the deciding factor becomes how many possessions each end actually gets. A team that can post him up on twenty possessions and hide him on defence for the same twenty is in business. A team that cannot hide him is simply losing more slowly at one end than it is winning at the other.

A centre who switches but cannot score is the more common modern player, and he is genuinely useful, because his presence removes the small team's main offensive weapon without conceding anything at the other end. He does not beat small ball. He makes it pointless, which achieves the same thing.

There is a third and much rarer failure mode worth naming. Some bigs pass both tests in isolation and fail in combination, because doing both jobs in the same game costs more energy than they have. Chasing a guard for twenty-four seconds and then sealing a forward under the basket at the other end is not two skills. It is one enormous workload, and the fourth quarter is where it gets audited.

How a big team punishes small ball, and why the answer is harder than it looks

The instruction sounds obvious. Throw it to the big man. Crash the glass. Make them pay.

Every part of that is correct and every part of it is slower than it sounds.

  1. The big is sent in earlyHe has to establish position before the small defender can get in front of him, which means the offence has to start the action within the first few seconds of the clock rather than after two passes.
  2. The entry pass is taxedA small defender fronts the post rather than playing behind it, so the ball has to arrive over the top. That pass is slow, high and interceptable, and a defence that expects it can rotate a second man to the passing lane.
  3. He seals and catchesThe mismatch is real at this point. He is closer to the basket than his defender and he is bigger. This is the moment the whole plan was built for.
  4. The help arrives cheaplyThe small team's four other defenders are guarding perimeter players, but the big team's floor is usually less spaced, so at least one helper can leave his man without conceding a three. The double comes from wherever the worst shooter is standing.

Read that sequence and the shape of the problem appears. Punishing a small lineup is not a scheme, it is a two-way arithmetic problem, and most attempts to solve it only address one end of the floor.

The offensive glass is the strongest of the counters, and it is stronger than the post-up, because it does not cost time. A shot goes up regardless. Whether four men crash the boards or retreat is a decision made in the same second the ball leaves the shooter's hand, and against a small lineup the extra body wins possession often enough to justify the risk of a run-out. Teams that beat small ball usually do it here rather than in the post.

Free throws are the second counter, and they are underrated for a specific reason. A small defender contesting a shot at the rim has to reach up, and reaching produces contact. Free throws also stop the clock, which drains the pace advantage the small lineup was hoping to build. The 2025-26 officiating emphasis on secondary contact to a shooter's follow-through, where a defender swipes at the hand or wrist after the release rather than merely brushing it, cuts in the same direction: defenders who are late and lower foul more, and small lineups produce more defenders who are late and lower.

The third counter is the one coaches actually use most, and it is not a counter at all. It is a substitution. If your centre cannot survive on the floor against a small lineup, the answer is often to take him off and match, which concedes the tactical point but denies the opponent the advantage they were seeking. That is why going small so often produces both teams going small within a minute of each other, and why a lineup change that looks like a bold move is frequently a defensive one.

Foul trouble and fatigue: the limits nobody schemes around

Two constraints put a hard ceiling on how long any small lineup can stay on the floor, and neither of them appears in a playbook.

Fouls. Six personal fouls and a player is out, and switching defences generate fouls at every position. A guard switched onto a forward in the post is asked to hold ground he cannot hold, so he leans. A forward playing centre has to contest at the rim without the height to do it cleanly, so he reaches. The unit that is best at switching is often the unit closest to the foul limit, and losing one of the five to disqualification does not degrade a small lineup, it ends it, because the whole thing depends on all five men being interchangeable.

Fatigue. Switching is more tiring than it looks. A defender who switches is not resting between assignments, he is guarding somebody new, usually somebody quicker or stronger than his natural matchup, and he is doing it while boxing out a bigger man at the end of every possession. The physical cost lands hardest on the man playing centre, who is being asked to do a job his body is not built for, for stretches.

Both constraints explain a pattern that confuses people who watch the box score rather than the clock. Small lineups tend to be closing lineups. They appear for the last five or six minutes, or for a critical stretch in the third quarter, and then they go away. That is not a coach hedging. It is a coach spending a resource that runs out.

There is a third limit, quieter than the other two, and it is about the bench. A small lineup is usually built by moving a starter out of position, which means it draws on the same handful of players every time it is used. It cannot be rotated, it cannot be rested, and if one of its members is having a bad night the unit does not exist. Conventional lineups have replacements. Small ball lineups have one version of themselves.

Eighteen minutes in that example, and none of them consecutive. That is what a weapon looks like in a rotation. A team that plays the same unit for thirty-five minutes is not using a weapon, it is running an identity, and it will be found out by the fouls and the glass long before it is found out tactically.

Why a small ball lineup shows up in the playoffs and hides in the regular season

The regular season and a playoff series are different games, and small ball is a playoff answer for four separate reasons.

A series is a known opponent. The whole case for going small rests on the specific big man across from you failing both tests. In an eighty-two-game season you play most opponents twice, so building a unit to attack one player is a poor use of practice time. In a series you play them four to seven times with days between games, and a targeted answer is exactly the right instrument.

Rotations shorten. Playoff coaches play seven or eight men rather than ten or eleven. A small lineup made from your best available five is far more accessible when the ninth man is not playing anyway. The unit that was hard to assemble in January is simply the group already on the floor in May.

The stakes justify the fatigue. Nobody plays their starting forward at centre for twenty minutes in a November game, because the cost is paid in April. In a series there is no April to protect.

Defences have already taken away the easy stuff. By game four of a series, a defence has removed an offence's two best actions. Going small is often less a plan than a search: change the shape of the floor, force the opponent's defence to solve a problem it has not prepared for, and find out what is available now that was not available in game one.

There is a fifth reason, less flattering, and it is worth saying plainly. Going small is frequently a response to something going wrong. An injury to a centre, a big man in foul trouble, a starting unit that cannot score. A meaningful share of famous small-ball stretches began as improvisation rather than design, and were reverse-engineered into philosophy afterwards, because a plan that worked reads better than an accident that worked.

The regular season does have one genuine use for the unit, and it is the mirror image of the playoff use. Against a team with no post threat at all, a team that has already decided to play five out, going small costs almost nothing, because the rebounding and rim protection you gave up were not going to be attacked anyway. Against that opponent it is not a trade. It is free.

How the league answered: the big who shoots and switches

Small ball is not where the story ends, and the reason is that the league did what leagues do with any exploit. It removed the conditions that made it work.

The exploit was specific: conventional centres who could neither shoot nor switch. Small lineups did not beat size, they beat specialised size, the low-post scorer and rim protector whose value came from doing one thing near the basket. Once that player became a liability, the sport stopped producing him and started producing something else.

The replacement has to pass a short and brutal set of questions. Can he shoot from the arc, or at least be believed there? Can he stay in front of a guard for four seconds? Can he pass out of a short roll when two defenders come at the ball? Can he defend the rim without fouling when he is the last man back? A big who answers yes to three of those four is one of the most valuable players in the sport, because he ends the small ball argument by making it unnecessary. You cannot pull his defender out of the paint, because he shoots. You cannot attack him on a switch, because he slides. You cannot go small against him, because he will punish it. He is size with none of the exploitable specialisation.

That development is why two-big lineups came back into fashion after being written off. A team with two players who can each shoot or switch is not surrendering anything by playing them together, and it gains the rebounding and rim protection that the small lineup gave away. The old objection to two bigs was spacing. Bigs who shoot removed the objection.

Watch how this changes what the coverages are for. If your centre can switch, you can switch everything without the mismatch that switching normally creates, and you get the small ball benefit at conventional size. If he cannot switch but can protect the rim, dropping him below the screen and conceding the pull-up is coherent right up until the opponent has a shooter who punishes it. The full menu is broader than either, and the way the standard NBA coverages fit together is the frame that makes any lineup decision legible. Small ball is one entry on that menu, not a separate sport.

The market followed the tactics, as it always does. A player who can only do the old centre's job is now priced as a specialist, and specialists are cheap. A player who can do both jobs is priced as a foundation, and under a system where the roster rules put hard limits on how many expensive players a team can carry, paying for versatility rather than for size is not a preference. It is the only affordable way to build a team that does not have an exploitable lineup.

The part of the argument that never resolves

There is a genuine limit on how far the analysis can go, and it is the same limit that applies to every tactical question in basketball.

Lineup data is thin and it lies by omission. A five-man unit that plays a hundred possessions across a season has produced a number with an enormous error bar around it. Worse, the possessions are not randomly assigned. Small lineups are deployed in particular circumstances, against particular opponents, at particular points in the game, and the result is contaminated by every one of those decisions. A small unit that looks excellent may simply have been used well.

The trade is measured against a moving opponent. As with every equilibrium in sport, the value of going small depends on how the opposition has prepared, and the opposition prepares for what you have been doing. A unit that dominated in game two often stops working in game five, not because it got worse, but because the answer arrived.

The costs are certain and the benefits are contingent. Losing rebounding position happens on every possession, measurably. Gaining an advantage from spacing requires somebody to actually attack the space, and the shots to go in. That asymmetry is the strongest argument for treating small ball as a weapon rather than a default, and it is why the coaches who use it best use it least.

The honest summary is not that small ball works or that it does not. It is that a five-man unit is a set of answers to a set of questions the opponent gets to ask, and going small changes which questions you can answer. That is worth doing when the opponent's questions are ones you cannot currently answer at all. It is not worth doing on principle.

What to look at when a coach goes small

Four things, in this order, and none of them is the height of the players.

Whether the fifth man is being guarded. If the opponent's centre is standing in the paint ignoring him, the lineup has already failed at its main job and the spacing gain does not exist. The whole trade assumes five men who have to be guarded.

What happens on the first three misses. The rebounding cost arrives immediately or it does not arrive at all. If the opponent has not converted the glass advantage in the first few possessions, they probably lack the personnel to convert it later.

Which way the switch hunting is going. Both teams are looking for a mismatch. The one that finds a usable one first, and can generate it repeatedly rather than once, is winning the exchange regardless of the score at that moment.

The foul count on the man playing centre. He is the load-bearing element. Two fouls on him in a short stretch and the coach's decision is made for him, which is why the fouls are usually a better predictor of how long the unit stays out there than anything happening with the ball.

Small ball never was a revolution, and it was never a fad either. It was one team noticing that a specific opponent could not defend a spaced floor and could not attack an undersized one, and acting on it. Everything since has been the sport pricing that observation correctly, which mostly means producing large players who cannot be exploited. The lever is still there, and it still works on the right night against the right opponent, which is all any tactic in a sport where every advantage is temporary has ever done.
