Zone blocking scheme explained: block an area, not a man

How inside and outside zone actually work: the combination block, the climb to the second level, the back's one cut, and how defences beat it.

At the snap all five offensive linemen step in the same direction. Nobody has been assigned to anybody. There is no hole called, no designated point of attack, and no lineman knows which defender he is going to end up blocking until roughly half a second after the ball has been handed off. The running back takes the ball, runs at a spot rather than at a gap, and cuts once.

That is the zone blocking scheme explained in its shortest form, and the short form is the reason it gets taught badly. Described that way it sounds like organised vagueness. What it actually is, is a way of converting the defence's own movement into information, because a front that is running sideways to stay in its gaps opens seams that the individual defenders in it cannot see.

The scheme's proposition is not that five linemen will beat five defenders. It is that a defence which is forced to move laterally will be wrong somewhere, and that the offence does not need to know in advance where.

Blocking an area rather than a man changes who has to be right

Start with what the alternative asks for, because the contrast is the whole thing.

In a gap or man scheme, every blocker has a name or a gap before the ball is snapped. The play is drawn with a hole in it, the hole is created by displacing specific bodies out of it, and if the play fails somebody lost a duel he was told to win. Failure is individual, legible, and fixable by getting a better player.

A zone scheme distributes the responsibility differently. Each lineman is responsible for an area to his playside, and his rule is close to an algorithm rather than an assignment. If a defender is aligned on him, he blocks him. If nobody is aligned on him, he steps playside, puts his hands on the defender aligned on the man next to him, and helps until a linebacker declares himself. Coaches call this the covered and uncovered rule, and it is the entire pre-snap thought process. Five men, one rule, applied against any front the defence can show, which is a large part of the scheme's appeal: it does not need a different call for every alignment.

The consequence is that no individual blocker has to win. What has to happen is that the five of them move the front, and the front moving is what produces the running lane. Nobody drew the lane. The defence built it by reacting.

This is why zone teams talk about the run game as a system rather than as a collection of plays. A gap scheme is a set of solutions to specific pictures. A zone scheme is one solution applied to every picture, refined over years, with the variation coming from formation, motion and the back's read rather than from the blocking.

There is a second consequence that matters more than it sounds. Because the lane is created rather than called, the play cannot be defeated simply by filling the hole it was aimed at. There was no hole it was aimed at. A defence that guesses right about the direction has not yet stopped anything, which is a fundamentally different problem from defending a play with a stated destination.

These come from the NFL and NCAA rulebooks rather than from any particular game, which is why they constrain every version of the scheme at every level.

Inside zone and outside zone are two different bets in the same grammar

The family has two members, and treating them as variations on one play is the most common error in explaining it. They share the rules and they are trying to produce different things.

Inside zone aims the back at a landmark close to the playside guard. The blocking intent is vertical: get movement on the down linemen, drive them backwards a yard or two, and create a crease between bodies that have been displaced. The double teams are the point of the play, and the back is looking for a seam that opens in place rather than one that opens because everybody has run sideways.

What it produces is a tight distribution. Inside zone rarely loses yardage, rarely breaks for fifty, and delivers a stream of gains that keep an offence ahead of the chains. It works against light boxes and against defences that are worried about the pass, it is easy to marry to a quarterback read, and it is the reason so much of the modern spread run game is built on it. Outside zone, also called wide zone or the stretch, aims the back outside the tackle or outside the tight end. The blocking intent is horizontal: get the whole defensive front running sideways and try to get playside leverage on every one of them. Nobody is being driven backwards. Everybody is being run to the sideline.

What that produces is a wider distribution with a fatter tail. Outside zone gives up more negative plays, because a defender who beats a reach block is immediately in the backfield with nobody between him and the ball, and it produces more long ones, because a defence that has committed to running sideways has abandoned an enormous amount of ground behind it.

The cleanest way to hold the difference is that inside zone is trying to create a crease and outside zone is trying to create a decision. Outside zone almost never gets to the edge, and it is not supposed to. It is a threat to the edge, and the yards are collected from whatever the defence gives up while refusing to let it happen.

The combination block is the technique the whole thing rests on

Everything above depends on two linemen being able to block one man and then stop blocking him at exactly the right moment. This is the combination block, and it is the hardest recurring technique in offensive line play.

The setup is two adjacent linemen on one down defender: four hands, four eyes, hips together with no daylight between them. One of them is the post, the man the defender is aligned on, whose job is to stop him crossing his face. The other is the drive man, who is arriving from the side with the leverage and doing most of the moving. Their first obligation is to move the defender, vertically on inside zone and laterally on outside zone, because a combination block that does not displace anybody has simply used two blockers on one defender for nothing.

Then comes the part that decides the play. Somewhere behind the down defender is a linebacker, and one of the two linemen has to leave and block him. Which one, and when, is not called in the huddle. It is read after the snap from the linebacker's flow: if he runs playside, the playside man comes off; if he sits or works backside, the backside man comes off. Two people are making the same read at the same time under contact, without speaking, and they have to agree.

The failure modes are specific and each one is visible on a replay if you know to look.

Climb too early and the down lineman gets his feet back under him, restacks the line and makes the tackle at the point of attack. The linebacker is blocked and the play is dead anyway.

Climb too late and the linebacker runs downhill unblocked into the crease the double team just made. The down lineman has been driven four yards off the ball and it does not matter.

Fail to climb at all and two linemen have escorted one defender into the second row while the linebacker cleans up. This is the most common version at every level below professional football, because staying on the double team feels productive and leaving it feels like abandoning a job half done.

Split the combination and the down lineman goes straight through the gap between two blockers who were supposed to be hip to hip. One yard of daylight between them is enough.

The climb itself is a technique rather than a sprint. The lineman comes off flat, square to the line rather than turning upfield, aiming at the linebacker's near number so that whichever way the linebacker chooses to go, the blocker's body is already between him and the ball. A blocker who climbs at an angle and misses has done more damage than one who never left, because he has taken himself out of two jobs at once.

The back makes one cut, and the read is a blocker's leverage rather than a hole

The most misunderstood element of the scheme sits in the backfield. The running back in a zone play is not looking for a hole. He is reading a relationship: which of two men, the blocker or the defender, currently has outside leverage on the other.

That is a genuinely different act of perception. A hole is a space, and by the time a space is visible it is usually closing. Leverage is a body position, it is visible earlier, and it predicts where the space is going to be a beat before it exists. A back who has learned to read leverage sees the cut before the lane opens; a back reading for daylight sees it after.

The sequence has four parts and they are always in the same order.

He starts on a landmark, which is a spot on the ground rather than a defender. He presses the line, running hard at that landmark to force the linebackers to commit to their fits, because a linebacker who is not made to move stays in the middle of everything and there is nothing to read. He reads the key block, which on inside zone is the first covered lineman playside and on outside zone is the block on the end man on the line. Then he cuts, once.

Coaches teach the outcomes as three words. Bounce is outside the block, taken when the blocker has won playside leverage and the edge is genuinely there. Bang is straight up inside the key block, taken when the defender has widened and left the inside lane empty. Bend is the cutback, all the way back across the formation, taken when the whole front has over-pursued.

The discipline is that there is one cut. The blocks in a zone scheme are moving objects and the seams they create have a lifespan of roughly a step and a half. A back who takes the first cut and gets downhill arrives while the crease is open. A back who dances, doubles back or looks for something better arrives after the linemen have run out of ground and the linebackers have refit. This is the reason certain backs look extraordinary in a zone scheme and ordinary elsewhere, and the reason others do the reverse: the profile it rewards is vision plus patience plus a violent commitment to the decision, which is a different set of qualities from pure elusiveness.

The corollary for anyone watching is that a zone run which loses two yards is often a back's error rather than a line's, and a zone run which breaks for thirty is often a back who read one defender correctly rather than five blockers who all won. The unit of analysis is wrong on most broadcasts, and the metrics that try to correct for it are dealt with in the piece on measuring plays by the situation they produce.

Why it suits lighter linemen, and what that does to a roster

A reach block is a race. The blocker has to get his playside shoulder and helmet past the outside shoulder of a man who is trying to run away from him, and the further the defender is aligned to the outside, the further the blocker has to travel to get there.

That table explains the roster consequence in one picture. Winning those races rewards lateral quickness, balance, the ability to redirect and the ability to run for five yards without falling over. It rewards mass much less, because nobody is being driven off the ball on an outside zone play, and even on inside zone the displacement comes from two men working together rather than from one enormous one.

The knock-on effects show up in how a team is built rather than in how it plays.

Linemen become interchangeable, because all five are doing the same thing with the same footwork rather than five specialised jobs. A backup who has learned the rule can be dropped into any of the five positions with far less disruption than a gap-scheme backup, which materially changes what an injury costs.

Those linemen are cheaper. A scheme that does not need five maulers can draft in the middle rounds, develop, and put resources somewhere else, which is a real advantage under a hard spending limit. The running back position gets cheaper too, and this is the uncomfortable part of the argument. If the scheme is producing the yards, the back is more replaceable, and front offices have noticed. Whether that is fair to the players is a separate question from whether it is true, and the market has come to its own conclusion.

The costs are real and they arrive in two specific situations. Lighter linemen are worse in short yardage, where somebody genuinely does have to move a large man backwards from a standing start. And they are worse against pure power in pass protection, where anchoring rather than moving is the required skill. Most zone teams therefore carry a heavy package, a gap-scheme change-up, or both, which is why almost nobody at the top level runs one scheme exclusively any more.

Gap and power schemes are the opposite bet

The contrast is worth stating properly, because the two are often described as if one were modern and the other old-fashioned, which is not the distinction.

A gap scheme designates the hole and creates it by displacement. Blockers are assigned to men or to gaps, one or two of them pull across the formation to arrive at the point of attack with momentum, and a double team at the point of attack moves one specific defender out of one specific space. Power, counter and their relatives all work this way. The back's read is simpler, often a single defender or a single puller's block, and he is running to a designated place.

The bet is different in each case. A gap scheme bets that it can win a specific collision in a specific place. A zone scheme bets that five men moving together will produce an advantage somewhere, and that the back will find it. Gap schemes are less dependent on the back's vision and more dependent on winning at the point of attack; zone schemes are the reverse.

Duo sits between them and is the reason the categories have blurred. It uses gap-scheme double teams with no puller, and asks the back to read the linebackers like a zone play. It is the play most teams reach for when they want the vertical displacement of power and the read flexibility of inside zone in the same call.

The reason nearly everybody now runs both families is not fashion. It is that a defence which knows which one is coming can defeat either. Zone is beaten by penetration and movement; gap schemes are beaten by defenders who cross the puller's face and blow up the point of attack. The two require opposite defensive instincts, and making a front hold both in mind at once is worth more than either scheme is on its own.

The stretch play, and where the yards actually come from

The stretch is outside zone taken to its logical extreme, and it is the clearest demonstration of the whole idea.

The offence threatens the sideline. Every defender's job in that moment is to keep his outside leverage and get playside, so the entire front starts running horizontally. Linebackers scrape over the top. The backside end chases flat down the line. The safety rotates. This is correct defence and it is exactly what the offence wanted, because every single one of those movements is away from the space behind the front.

The cutback lane is what is left. If the offence can wall off the backside, meaning the backside tackle and whoever else is available can stay between the pursuit and the ball, the crease that opens on the back side of a fully-pursuing defence is enormous and nobody in it is looking at the runner. Long runs in this scheme come disproportionately from that lane, which is the single most counter-intuitive fact about it: the play is called to the right and the yards are gained to the left.

The backside chase defender is therefore the central argument of the play, and how offences handle him has changed in a way worth knowing about.

The traditional answer was to cut him, putting a blocker into his legs so that even an unblocked man could not run flat down the line. The rules have narrowed steadily around that technique. A chop block and an illegal block below the waist each now carry a fifteen-yard personal foul under Rule 12, along with the illegal peel-back block, and the area in which a low block is permitted at all has been progressively reduced. The technique that made the classic outside zone work is largely gone.

What replaced it is split zone: an H-back, tight end or fullback comes back across the formation at the snap and blocks the backside end with his body rather than at his knees. That is why so many modern zone teams play with an extra blocker in the backfield or in motion, and why the same personnel appears again and again on wide zone teams. The formation is not a stylistic preference. It is the answer to the one defender the scheme cannot block with linemen who are all running the other way.

How defences beat it, and why movement works better than strength

The answers are known, they are coached everywhere, and every one of them costs the defence something else.

Penetration. A defender one yard into the backfield is worth far more against zone than against a gap scheme, because a lineman who is moving laterally cannot anchor and cannot recover. Penetration does not need to make the tackle; it needs to make the combination block impossible, and a combination that never forms means nobody climbs and both linebackers are free.

Movement fronts. The single best answer. Zone blocking rules are declared before the snap on the basis of who is covered and who is uncovered, and a slanting or stunting front makes those declarations wrong a fraction of a second after they have been acted on. A defensive line that moves at the snap forces five blockers to re-solve the problem while running sideways, which is the hardest thing the scheme ever has to do.

Wide alignments. A defender aligned well outside the tight end cannot be reached, as the constructed geometry above shows, which means the play has to bounce further out into the force defender or bang back inside. That is a deliberate concession: the defence gives up the inside lane to take away the edge, and dares the offence to be disciplined enough to take what is offered.

Squeeze and spill, with a chase player. The complete answer needs three jobs done at once. The edge defender squeezes down to take away the bang. The force player outside him takes the bounce. Somebody on the backside chases flat to take the bend. A defence that can staff all three has genuinely answered the play, and the offence's entire job is to make it defend all three with fewer bodies than it would like, which is where formation, motion and an extra blocker earn their keep.

A nose who cannot be moved. A defensive tackle who can hold up against a two-man combination without giving ground removes the climb entirely. Nobody gets to the linebacker, and the linebackers are free to read and run. This is why zone teams find heavy, two-gapping fronts more troublesome than fast attacking ones despite the fact that speed is supposed to be the answer to everything.

Linebackers who key the guard. The fastest way for a linebacker to know what is happening is to watch the near guard's helmet rather than the backfield. Zone action shows in a lineman's first step, and a linebacker who reads it correctly is moving before the handoff.

The unblocked defender is where the modern offence pushes back. If the defence needs an extra body to solve the run, the offence stops blocking one and makes him wrong instead, either with a quarterback keep or with a throw behind the linebacker who filled. That is the whole logic of the option game bolted onto the zone run, and it exists because the arithmetic of blocking every defender stopped working once defences committed enough people to the box.

The play-action that only exists because of the run

The most valuable thing a zone running game produces is not yards. It is linebackers who have to move sideways and then downhill on every snap, and the passing game that comes off that movement.

The mechanism is specific. Zone action requires linebackers to flow with the offensive line, read their key, and fill a gap. A play-action pass that reproduces the first two seconds exactly, the same line steps, the same back's track, the same quarterback footwork, pulls those linebackers three to five yards out of position in the one part of the field where a passing offence most wants space. The routes that live there are the deep crossers, the over routes behind the linebackers, and the tight end leaking out from a block into an area where nobody is left.

The naked bootleg is the purest version and the one that reveals the structure. The quarterback fakes the handoff and runs the opposite way from the flow, deliberately leaving the backside defender unblocked, because that defender has been chasing the run all day and is the one player the fake is aimed at. It works precisely as often as the run has been hurting people and no more.

One rule shapes all of this and separates the professional and college versions of the same idea. An ineligible lineman may not be more than one yard downfield when a forward pass is thrown from behind the line in the NFL, while the college game allows three. Three yards is enough for a lineman to sell an aggressive run block for a full second before the pass; one yard is not. The professional version therefore has to be sold by footwork and timing rather than by linemen genuinely running downfield, which is why the same concept looks different in the two competitions and why so many ideas that dominate one struggle in the other. There is a broader point buried in this. A zone running scheme that gains a modest amount per carry can still be the most valuable thing an offence does, because its output is not only the carries. It is the credibility that makes eight other plays work. Judging it by yards alone is judging a mechanism by one of its outputs.

What to watch on a zone snap

None of the following needs a coaching tape, and all of it is visible on a normal replay if you stop watching the ball.

Watch the linemen's first step, not the handoff. Five men stepping in unison in the same direction is a zone play. One man pulling across the formation is not. You will know which family of run you are watching before the back has the ball.

Find the double team and time the climb. Pick the two linemen working on one defender and watch the moment one of them leaves. If he leaves before the defender has given ground, expect the tackle to be made at the line. If he arrives on the linebacker late, expect the same. The climb is the play.

Watch the back's feet, not his hole. One plant and go, or two or three little steps. The first is the scheme being run properly and the second is a back who did not trust his read, and you can tell them apart without knowing anything about the blocking.

Watch the backside end. He is unblocked more often than not, and what happens to him decides how big the play gets. If a tight end or a fullback crosses the formation to meet him, that is split zone, and the cutback is live.

Watch the linebackers on the next play-action. Their first two steps will tell you exactly how much the run has been worth. If they are moving laterally and downhill before the ball is thrown, the running game has already paid for the pass, whatever the yards per carry says.
